Our Success Stories
The starting point: BIOTARA, a natural raw material distributor, first engaged CarbonKare for a focused procurement study: understanding how different cosmetic company profiles — from multinational groups to indie brands — approve and purchase new ingredients, in order to identify which customer segments would give BIOTARA the fastest, most scalable sales cycles.
How the partnership grew: What began as a single deliverable evolved, over more than a year, into an ongoing strategic relationship. CarbonKare went on to support BIOTARA's submission to the Sustainable Beauty Awards and the L'Oréal Sustainable Innovation Accelerator, coached BIOTARA's spot sales execution against its 2026 sales targets, and took on a recurring monthly advisory role covering commercial strategy, KPI review, and trade show preparation.
Why it matters: This is CarbonKare's model at its clearest — a technical or commercial partner who doesn't need another one-off report, but a strategic operator who stays close to execution month after month.
BIOTARA — From a Single Study to a Long-Term Growth Partnership
The starting point: A rare oil sourcing company built on transparent, high-value supply chains in emerging producing regions, with a strong focus on local transformation. The company needed to translate that sourcing story into a commercial approach that European cosmetic buyers would recognize and act on.
How CarbonKare helped: The engagement started with a full audit of the client's ingredient portfolio and current market positioning, followed by the construction of detailed buyer personas — brands, formulators, fragrance houses — and a study of each persona's purchasing cycle, from first contact to order. That work produced a prioritised shortlist of prospects and a clear view of the sales channels worth pursuing. A second phase built the commercial narrative itself: messaging, outreach scripts, and product sheet structures tailored to each buyer type.
Why it matters: For ingredient origin stories this compelling, the challenge is rarely the story — it's making it land with the right buyer, in the right format, at the right moment in their purchasing cycle.
Positioning Rare, Ethically-Sourced Oils for the European Market
The starting point: An established pharmaceutical ingredient sourcing company saw an opportunity to bring its sourcing solutions to the cosmetic industry — but needed to understand an unfamiliar market: its key players, sales cycles, and regulatory landscape (REACH, IFRA, ISO 16128, allergens).
How CarbonKare helped: An on-site strategic session set the foundation, mapping how the client's existing capabilities could translate into cosmetic-relevant value. CarbonKare then built a cosmetic-focused positioning narrative, defined a prioritised target list of brands and manufacturers, and supported the first commercial introductions — including scouting the DACH region for qualified prospects and joining early buyer calls to lend cosmetic industry credibility to the conversation.
Why it matters: Companies with real sourcing strength in adjacent industries don't need to rebuild from scratch to enter cosmetics — they need someone who already knows both markets to build the bridge.

Biotara — Sustainable Beauty Summit Award
Biotara has been a CarbonKare partner since the very beginning — a relationship built on shared values, not just a shared client list. When Biotara set out to enter the Sustainable Beauty Summit Award, CarbonKare took charge of building the submission: structuring their sustainability story and technical credentials into a dossier strong enough to stand out among the industry's most demanding entrants. Biotara won. Beyond the recognition itself, the trophy gave Biotara a tangible asset to use in their own communication and visibility going forward — something concrete to point to with every brand and partner. And because CarbonKare carried the dossier work end to end, Biotara's team got the result without spending their own time building the case for it.
The starting point: An international biotech ingredient manufacturer had a strong existing documentation base — but needed an outside, European-market perspective to understand precisely where that documentation fell short of what large European key accounts expect during first-screening.
How CarbonKare helped: Working under NDA and a two-week timeline, CarbonKare audited the client's documentation for a range of oral care actives against European key account requirements, defined expectations across compliance, safety, sustainability, traceability, and claims substantiation, and delivered a prioritised gap report — split into "must have," "must have later," and "nice to have" — along with a Phase 2 roadmap.
Why it matters: CarbonKare's direct experience inside European key accounts (L'Oréal, Wella, Servier) means the gap analysis reflects how a buyer's procurement team actually screens a supplier — not a generic compliance checklist.
Closing the Gap to European Key Account Standards
The starting point: A biotech startup with strong fermentation and biosourcing technology had the science but lacked a clear read on how that technology should be pitched to cosmetic and nutraceutical buyers.
How CarbonKare helped: An immersive on-site session at the client's production facility gave CarbonKare direct visibility into the technology and process before reviewing the company's existing pitch and commercial materials. The result was a diagnostic of the client's differentiating strengths for cosmetics — naturality, circularity, fermentation, stability — and a prioritised 6–12 month action plan to bring the offer to market.
Why it matters: Deep technical teams often need a business translator as much as a marketing one — someone who understands the science well enough to know which parts of the story actually move a cosmetic buyer.
Translating Deep Biotech Know-How Into Cosmetic Language
The starting point: A major cosmetics group needed to replace D5 (decamethylcyclopentasiloxane) across part of its formulation portfolio, as regulatory pressure across the EU — with wash-off restrictions already in force and leave-on formulations under increasing scrutiny — pushed the group to de-risk its supply chain ahead of the curve. Replacing D5 at industrial scale is rarely a single ingredient swap: it means finding alternatives that match sensory performance, are available at the required volumes, and don't disrupt the cost structure of the finished product.
How CarbonKare helped: CarbonKare mapped the alternative landscape — bio-based volatile esters, plant-derived emollients, and next-generation silicone alternatives — and screened each candidate against the sensory profile the group's formulators needed to match (spreadability, volatility, silky after-feel). Each shortlisted supplier then went through capacity due diligence: production volumes, lead times, geographic redundancy, and second-source options, to avoid trading a regulatory risk for a supply chain risk. Pricing was benchmarked on a true landed-cost basis — accounting for differences in use-level, regulatory documentation costs, and reformulation testing — rather than headline price alone.
Why it matters: The result was a structured, decision-ready comparison matrix ranking candidate ingredients and suppliers on technical fit, available capacity, price, and sustainability profile — turning a defensive regulatory scramble into a controlled sourcing decision, with alternatives validated and ready for sampling before procurement had to commit.

Our Story
CarbonKare works at the intersection of ingredient science and cosmetic procurement — the "both sides of the table" advantage that comes from having sat inside L'Oréal, Servier, and Wella before founding the agency. The missions below are a representative sample of that work: ingredient manufacturers and distributors who needed a translator between their technical strength and what cosmetic buyers actually require to say yes.
Each story follows the same arc. A company has a strong product, process, or supply chain — but struggles to convert that strength into cosmetic market traction, key account relationships, or a technical dossier that survives a procurement review. CarbonKare closes that gap.
